Watch the platform companies live it first. GitLab cut about 350 people, 14 percent, and flattened up to three management layers for the agentic era; ServiceNow cut hundreds and credited the AI efficiencies its own platform generates inside its own business. What a platform does to its own org chart this year is a demonstration of what it sells every customer to do next.

- Build the seat above the agent. The mid-level developer redesigns rather than dissolves because only 22 percent of its work is automatable; the business analyst redesigns too. The routine drains out and the judgement concentrates, so move the operations head's hiring toward the roles that direct the agents, not the ones that compete with them.
- Price value, not just exposure. Ranked by value at stake rather than substitutability, the business analyst tops the IT-services list at about 11,791 dollars per seat -- not the most automatable role, but the one with the most economic value in play. A job-level view misses this; only task-level costing surfaces it. Invest where redesign unlocks the most, not only where risk is highest.
- Use the policy lever. The Gulf has a structural reason to redesign retained technical work rather than automate it away -- UAE Emiratisation rising 2 percent a year toward 10 percent, fines near 108,000 dirhams per unfilled role, and 24 billion dirhams of Nafis support. That turns inclusive redesign into compliance economics. India holds the dissolving rung; the Gulf has the lever to build a redesigned one.

The through-line is legibility -- banking spent decades documenting and offshoring its processes, and that same documentation is what now makes the work legible to automation. Substitution arrives in a form the industry spent forty years preparing for without realising it.
The demonstration. ServiceNow cut hundreds and credited the AI efficiencies its own platform generates inside its business; GitLab cut about 350 and rebuilt its org chart for the agentic era; Salesforce took support from 9,000 to 5,000 as Agentforce handled half of conversations, then did not backfill. What the platform does to itself is what it sells the enterprise to do next.
The concentration. GCCs added nearly 200,000 net employees in fiscal 2026, almost twice the IT-services figure, and now drive an estimated 30 to 35 percent of India's AI hiring, with mid-to-senior talent up to 77 percent of intake. Captive centres are pulling higher-value work in-house for governance reasons, even as the routine rung beneath them dissolves.
The new mandate. Any board deploying agentic AI into delivery now inherits a pyramid-trap question that did not exist two years ago: if you automate the entry rung, where does the next generation of senior talent come from. Advising on workflow redesign, where the human enters, and how the pipeline survives is an engagement in its own right.

The teaching has to leap past the rung the agent holds and aim at the orchestration, governance and redesign layer above it.

The operations that mapped themselves most thoroughly are the ones the agent reads most easily.
The aggregate. Tech layoffs crossed roughly 168,000 in the first half of 2026, with AI cited as a driver in over half of events, as enterprise-software firms restructured around agentic AI. The shape matters more than the total: the routine and entry rungs go, the orchestration and governance rungs grow, and the gap between the two tracks widens.
